THE QUESTION #

Why do campaigns fail more often from supply than from losing battles?

Read a campaign narrative and it is a sequence of battles. Read the same campaign's returns — how many men were present, and where — and something else is going on: armies routinely arrive at their decisive battle at a fraction of the strength they set out with, and the missing men were not shot. Napoleon's main body crossed into Russia in 1812 with something over four hundred thousand and reached Moscow with roughly a quarter of that, and the winter retreat everyone remembers had not yet begun. So what was consuming them, and why should an army moving forward get weaker in a way that has nothing to do with the enemy?

Reasoning it through

REASONING #

Begin with a fact so basic it is easy to skip: a force consumes every day, whether or not it fights. Food, fodder, water, ammunition, fuel — at roughly a fixed rate per man and per animal, and that rate does not fall when the army moves away from where the supplies are.

Now ask how the supplies get to it. Something must carry them, and here is the hinge of the whole subject: the carrier consumes too. Horses pulling a wagon of fodder eat fodder. Trucks hauling fuel burn fuel. Every day the convoy is on the road it eats into the very cargo it is delivering — and it must carry enough to get home again, or it makes the trip once and stops.

Put arithmetic on it. Suppose a wagon team eats four per cent of a full load for each day of travel, and the army is ten days out. Forty per cent goes on the outbound trip, another forty is untouchable because it is the return journey's food, and twenty per cent arrives. Push the army to twelve and a half days out and the numbers say the wagon arrives empty. Beyond that distance no quantity of wagons helps, because each additional wagon carries exactly its own consumption.

Notice the shape of that. It is not a shortage that more effort fixes. It is a radius — and past it the transport system delivers nothing however much of it you build, which is why the constraint appears suddenly rather than gradually, and why commanders are so often surprised by it.

Armies have three ways around the radius, each with a cost. They can live off the country, which works only while moving through unexhausted farmland in season, and which sets the route by where the food is rather than where the enemy is. They can move the base forward — capturing ports, opening railheads, repairing roads — and every hour spent doing that is an hour the enemy uses. Or they can shorten the campaign, which is why so much strategy is a bet on a quick decision.

Martin van Creveld's Supplying War (1977) argued that historians had overrated the neat magazine-and-convoy picture and underrated foraging, and that the real pre-railway limit was usually fodder rather than bread, since horses eat many times what a man does and cannot easily be stockpiled. His emphasis has been argued with since, particularly by historians who think he understated how much organised supply mattered, so treat it as contested even though the underlying constraint is not.

Watch the pattern play out. In North Africa in 1941 and 1942 the front swung back and forth across the same ground repeatedly, and each swing has the same structure: whoever advanced grew weaker as his supply line lengthened, while the loser fell back onto his own bases and grew stronger. Rommel at El Alamein was drawing fuel through a handful of small, heavily bombed ports and then trucking it hundreds of miles, so the trucks burned a large part of what they carried; the Eighth Army had Egypt behind it. Neither side ran out of courage. Both ran out of radius.

Think of a bucket brigade carrying water to a fire, where each person also drinks. Add people and the line reaches further — but each person added is another mouth on the same water, so past some length the last bucket arrives empty however many people you recruit. Lengthening the line is not the same as increasing the supply; after a point it is a way of consuming it.

WHERE IT BREAKS DOWN

The brigade drinks at a steady rate whatever it is doing, whereas an army's consumption changes violently with circumstance — an ammunition-hungry battle or a hard frost can multiply demand in a day, which is why supply systems tend to fail at exactly the moment they are most needed rather than by slow exhaustion.

Clarifying the model

THE MODEL #

Three refinements keep this honest.

Mechanisation did not lift the constraint; it changed its currency. Fodder at least grew along the road, so a pre-railway army was partly self-supplying. Fuel grows nowhere. When the Allied armies raced across France in 1944 they stalled near the German border not because they were beaten but because everything still came from the invasion beaches, and the truck columns hauling it were burning a large share of the load. An engine is more disciplined than a horse, and more helpless.

Second, "supply, not battles" is a framing rather than a clean dichotomy. Ports are taken and lost in battles; shipping is sunk by aircraft; a defeat forces a retreat that abandons a railhead. What the framing buys is a correction to the habit of explaining outcomes only by fighting.

Third, the popular single-cause stories are usually wrong in the same direction. The 1812 catastrophe is remembered as the Russian winter, but the army was already gutted on the advance — typhus and dysentery, heat, exhaustion, straggling, and horses dying for want of fodder, which cost the cavalry and the artillery's mobility together. The winter finished a force that supply had already broken.

Campaigns fail from supply because supply has a hard edge that battle does not. A defeat costs you a fraction of your force; passing your supply radius costs the whole force its ability to remain where it is, and no amount of additional transport buys that back, because the transport is part of the consumption. Distance from a base is therefore a real strategic quantity, and much of what looks like caution, delay, or an odd choice of route in military history is a commander working inside a radius he cannot argue with.
