Choking under attention

The question we started with

THE QUESTION #

Why does a practised movement fall apart as soon as the athlete thinks about how they do it?

A professional has hit a hundred thousand putts. On the final green, with a title at stake, he takes more care than usual: he thinks about the grip, the length of the backswing, the moment of release. And the putt is worse than any he has hit all week.

The odd part is not that pressure hurts. It is that care hurts. He did exactly what we tell people to do when something matters — pay closer attention — and it made him worse. What sort of skill is punished by attention?

Reasoning it through

REASONING #

Consider how the skill was built. At the start, every element was conscious: where the hands go, how far back, when to accelerate. That is slow, effortful, and wholly dependent on holding instructions in mind. With practice something changes. The steps stop being separate. The whole movement becomes a single unit that runs off once launched, and attention is freed for the things that actually vary — the slope, the wind, the opponent.

Now a diagnostic question. If the elements have been welded into one chunk, what happens if you inspect the chunk from inside while it runs? Ask an expert to describe precisely what their hands did on the last stroke and they often cannot — not from modesty, but because the details were never represented in a form available to report. The knowledge has been compiled into procedure.

So attending to the steps does not simply add effort. It attempts to run the skill through a control system it long ago left. That is the claim of explicit monitoring theory, sometimes called self-focus or reinvestment: pressure raises self-consciousness, self-consciousness directs attention to the mechanics of execution, and step-by-step control of a proceduralised skill degrades it.

Does that prediction have a sharp edge we can test? It does, and this is what makes the theory more than a story. If the harm comes from breaking up an automated routine, it should hurt experts and not novices — a novice has no automated routine to break. That is roughly what is found: in experiments on putting and on football dribbling, skilled performers got worse when instructed to attend to a component of their own movement, while less practised performers were unaffected or even helped, since for them conscious control is the only control there is.

And here is the neatest turn. If distraction were the whole story, an irrelevant secondary task — listening for a tone, counting — should also hurt the expert. Instead it often helps, presumably by occupying the attention that would otherwise turn inward. A treatment that makes novices worse makes experts better. Whatever is going on cannot simply be "pressure consumes resources".

Which raises the obvious question: does that mean the resource account is wrong? No — it means it belongs to a different kind of task. Under pressure, worry and self-monitoring occupy working memory, and any task that genuinely runs on working memory suffers. That is distraction theory, and it accounts well for choking in mental arithmetic and other cognitive tasks under pressure, where the people who suffer most are those whose usual advantage is a large working memory. The honest structure is not one theory beating the other, but two mechanisms sorted by task type: explicit monitoring harms skills that have become automatic, distraction harms performance that still depends on holding things in mind.

Think of walking down a staircase you use every day. You have never fallen on it. Now count your steps aloud and time each footfall deliberately, placing each foot where you judge it should go. Almost everyone finds their rhythm goes strange — not because the task became harder, but because a controller that had been retired was put back in charge of something it is no longer good at.

The staircase is a single skill, whereas an athlete under pressure is also managing arousal, fatigue, opponents and consequence, so real choking is rarely as clean as one misplaced controller — and someone who consciously attends to the stairs still gets down them, while a competitor's margin for error can be far smaller.

Clarifying the model

THE MODEL #

Three clarifications hold the pieces together.

First, "automatic" does not mean uncontrolled. The expert still chooses the line, the pace, the moment. What has become automatic is the execution of the movement, and it is only that layer which monitoring disrupts. This is why the useful coaching remedy is not "don't think" — an unfollowable instruction — but redirecting attention outward, to the target or the ball's flight, or to a single holistic cue that names the whole movement rather than a part of it.

Second, pressure is not required. The mechanism is about where attention is pointed, and pressure merely makes it point inward. An athlete can disrupt themselves in an empty practice ground by deciding to examine their own technique, which is why practising under mild self-focus, or learning a skill implicitly in the first place, has been proposed as protection.

Third, the caveats are real. Effect sizes vary considerably between studies, many of the sharpest results come from laboratory tasks with induced pressure rather than genuine competition, and how well they generalise to a championship final is actively debated. The two theories are also not fully separable in practice, and some accounts treat them as poles of a single attentional story rather than rivals. What is well supported is the direction of the expertise interaction — that attending to your own mechanics hurts the practised and not the novice — rather than any precise magnitude.
